The market for private and professional consumers of cleaning products has changed over the last 10 years.
Customers are buying greener, longer lasting and more environmentally friendly products.
In this context, our client has launched a strategic approach to transform its business model.
It wishes to integrate more ecological components and limit its carbon footprint.
In its roadmap, it wants to review the packaging of its products, limit the use of plastic and integrate renewable products such as cardboard, paper, bamboo, cellulose fibres and others.
In this context, the client mandated us to propose an expert in the renewable packaging sector and production lines.
FIT IN NETWORK® RESPONSE
The first step of this management mission was to understand the client's expectations in terms of skills for the ecological transformation of the business model.
It is not a question of providing ready-made solutions, but of participating in the ongoing reflection with its Research and Development teams, its production teams and its sales and marketing teams.
After this important phase of mission definition, we carried out a targeted, executive and expert search for an expert who knew the issues of Production, Sustainable Development, Packaging, Marketing and Industrial constraints.
After 5 days of an express search within the FIT in NETWORK network, we identified 2 experts meeting these criteria, in the Hauts-de-France and in Belgium.
One of them was selected for this mission and started within working days after a detailed briefing from our client.
During this management mission with the objective of the ecological transformation of the Business Model, the manager in place was able to implement the following actions:
- Analyze the client's businessmodel and its value chain;
- Meet the Research & Development teams;
- Analyze the customer base with the Marketing teams;
- Organize workshops with the company's main suppliers;
- Carry out an analysis of the customer's production constraints;
- Prepare an action plan with Capex and Opex impacts;
- Report to the French Management Committee and to the Group Executive Committee in the US;
This was an exciting assignment for our interim manager, both at the group's headquarters and at its production plant in the Hauts-de-France region.
At the end of the mission, a 36-month investment plan was decided by the Group, for a total amount of €35 million, to adapt the production tool.
The percentage of renewable materials in the composition of the products has increased by 28%.
The average production cost was optimized by 3%, allowing gross margins to increase by the same amount, while meeting the objectives of the Group's CSR policy.
Our interim manager was not replaced at the end of his 6-month assignment.
He participated in the internal promotion of a professional whom he trained to steer the implementation of the three-year investment plan.
CLIENT FEEDBACK ON THE MISSION
"In addition to the objectives set by the group, as part of our Social and Environmental Responsibility (SER) policy, we needed new skills that were not available internally.
The expert seconded to us by FIT in NETWORK provided us with a fresh perspective, multi-sector experience and technical know-how which enabled us to meet our expectations.
Although this interim management mission is over, our Project Manager is still in contact with the expert who intervened, on an ad hoc basis, to keep him informed of the implementation of his recommendations.
We will invite FIT in NETWORK and our "ex-interim manager" to the inauguration of the new facilities in no more than 24 months! "
